The challenge
Authority with no structure.
Northwind had spent eleven years publishing and four years migrating. The result was an estate of roughly 40,000 URLs where the same product was described six different ways, the taxonomy contradicted the sales narrative, and no crawler — or model — could tell which page was canonical.
Traffic was flat but not collapsing, which is the most dangerous position to be in: nothing was obviously broken, so nothing was getting fixed. Meanwhile their name had stopped appearing in AI answers for the exact queries their sales team was losing.
The tell was in the data: 71% of indexed pages had received no organic entry in twelve months, and the model-generated summaries described Northwind using a product line they had retired in 2022.
The approach

We started with entity definition rather than content. One canonical description of the business, its products, its people and their relationships — agreed with product marketing, then encoded in structured data and reflected in the site architecture.
Only then did we touch the library. We retired 61% of it, consolidated the survivors into a cluster model tied to the entity map, and rebuilt the internal linking so authority flowed to the pages that mattered commercially.
In parallel we instrumented the whole thing against Salesforce, so every organic session could be traced to pipeline and every board conversation could start with revenue instead of rankings.
The outcome

Eighteen months in, Northwind runs 15,600 pages instead of 40,000 and takes 312% more qualified pipeline from organic. The estate is cheaper to maintain, faster to crawl and easier for the content team to govern.
The bigger change is upstream of the numbers. Northwind is now the first cited source in AI Overviews for its three highest-intent queries, and its product descriptions in model-generated summaries finally match what the company actually sells.
